Building a site communications network to strengthen trust, relevance and two‑way dialogue across operational sites

The Brief

A multi-site European manufacturing organisation wanted to improve the effectiveness of internal communications reaching its operational sites. The aim was to foster genuine two-way dialogue between the central team and local sites ensuring that key messages were clear, relevant, and responsive to operational needs.

Our Approach

An initial discovery phase including several calls and a visit to sites across Europe helped us to understand the current communication landscape. This included understanding the diverse ways that each site communicated, as well as the ways that central messages were received and actioned.

With the output of the Discovery being some targeted recommendations, we worked with the central team to design and implement a communications infrastructure that would allow the new network to flourish. This included:

  • Establishing a Site Communications Network to bridge local and central priorities using our TRUER™ model

  • Provided coaching support to the Central Communications team so they were set up to work with the network to deliver success

  • Delivering tailored training to equip the new Network members with practical skills and tools

  • Developed, designed and produced a bespoke workbook full of practical tools and tips to assist the network members in their new site communications role.

Impact

  • Network members were clearer on their role, more confident in feeding insights back to the centre, and better equipped to adapt messages for their local context — particularly in sites where English is not a first language.

  • Practical training and a bespoke workbook gave champions usable tools and techniques, enabling them to carry out their site communications role with confidence.

  • The Central team benefited from clearer, more consistent feedback loops, improving visibility of how messages were landing and being actioned across sites.

Looking Ahead

With the company having gone through a merger since the initial rollout, the organisation is now expanding the communications site champion network we helped establish opening it up to colleagues from both organisations to support consistent messaging, shared learning, and a more connected culture across all sites.
